Field notes: a two-hour workshop that ran four

On 16 May 2026, at USMBA, we planned 120 minutes of counterspeech training and closed after four hours. Here is what filled the time — and what I will never schedule again.

The room was 50 participants at the School of Critical Thought. The agenda said two hours. The room said four. A facilitator's job is not to defend the agenda — it is to read the room and decide, out loud, what earns the extra time. These are the decisions that did.

01What doubled the session#

  • Role-plays beat lectures. We moved from slides to scenes early: six short theatre pieces where a participant rehearsed a real comeback to a real prejudice. One scene, done well, carried more learning than ten slides.
  • The iceberg model as a mirror. We asked each participant to name one prejudice they had repeated without thinking. When one person says it out loud, the room stops performing and starts thinking.
  • The slogan wall. Eight counterspeech slogans were built by the participants themselves, in their own words, on the wall. Nothing I wrote in the deck was as good as what the room produced.

02What broke#

The energy dip at minute ninety. I knew it was coming and scheduled no hard break — a facilitator's ego keeps the room hostage. And the prototype station: twelve teams, one station, a queue. Prototypes are where workshops either ignite or die; ours queued.

03What I will keep, and what I will cut#

  1. Keep: scenes before theory, always.
  2. Keep: participants' words on the wall, verbatim.
  3. Cut: any agenda without a hard break at the halfway point.
  4. Cut: single-station anything. Duplicate the bottleneck or delete it.

04The only KPI that mattered#

Not attendance — 50 showed up on their own. Not satisfaction — it was high and it is cheap. The only real KPI for a workshop is this: did the room produce something it did not plan to produce? On 16 May, eight slogans and six rehearsals said yes.

The takeaway

You do not facilitate a room. You facilitate the gap between what people

already know and what they have never said out loud.
